Executive Summary (The Guiding Principle)

Cinderhouse is a tech-forward Smokehouse and Brewpub concept. However, our absolute guiding principle is Family-First & Minimal-Risk. We are building this part-time around our families and our lives.

Because of this, Phase 1 is completely about testing the waters. We will operate with absolute minimal cost and effort, utilizing a pro setup from Day 1 powered by a strong brand, unique marketing, and custom apps to hit the ground running. We prove the market demand using low-overhead models before committing to significant capital expenditure or lifestyle changes.


Phase 1: The Stonehouse Market Stall (Food First)

Objective: Establish the "Smoke" brand, build the Cinder Club community, and generate initial cash flow while the "Brew" compliance is navigated in the background—all with minimal weekly effort.

  • Operational Constraint (The "Cook-Chill-Heat" Stall): To eliminate the need for a Change of Use and ensure absolute EHO compliance, all food is smoked and prepped off-site in Stonehouse. It is rapidly chilled, transported cold to the stall, and safely reheated on-site using wet-heat bain-maries. Absolutely no active cooking/grilling occurs at the stall to ensure maximum throughput and minimum effort.

Core Menu & The Upsell Model

The Phase 1 menu is hyper-focused on high margins, low active labor, and operational simplicity.

  • The Hot Menu (The Hook):
    • Note: These are NOT loss leaders. They are high-margin products that serve as the irresistible hook to get customers to the stall.
    • Modular Approach: A tight menu (Smoked Meat Bun, Queso Nachos, Pitmaster Chili) where every item works standalone but builds into high-margin platters.
    • Monthly Meat Rotation: The core smoked protein changes every month to drive FOMO, but the stall assembly remains perfectly identical to minimize operational stress.
  • The Upsell & Retail (The Margin Multipliers):
    • Note: This is the core revenue driver. We sell ALL of our produce to take home, not just hot food.
    • Takeaway cold-chain tubs of smoked meat, chili, and queso.
    • Retail Bottles/Jars: Standalone bottles of Cinderhouse signature sauces and shakers of proprietary rubs.
  • The Beverage Pivot: Since brewing licensing takes time, the stall will launch with Artisan Soft Drinks (e.g., Smoked Lemonade) to maintain the "Craft/Brew" ethos without the alcohol licensing overhead (yielding ~85% margins).

The Tech Edge: Custom Engineering & Loyalty

Because the founders are Lead Software Engineers, we bypass generic SaaS tools to look hyper-professional from Day 1 on a zero-dollar software budget.

  1. The "Perfect Reheat" Web-App: A custom app showing exactly how to reheat the takeaway tubs, providing immense value and ensuring quality control.
  2. Menu Sets & Interactive Voting: Customers use the app to vote on what meat we smoke for the next month's rotation, driving massive engagement and built-in demand.
  3. The "Cinder Club" Reward System: A gamified loyalty program built in-house. Customers earn points for purchases, voting, and referrals, which can be redeemed for exclusive merch or secret menu items.

Phase 2: The Brewpub Stall (Integration)

Objective: Introduce the "Brew" element, combining the York nano-brewing operation with the Stonehouse food operation, scaling only as family time permits.

  • The Nano-Brewery Loophole: The York brewing operation will remain strictly at a small "hobby" scale. By capping volume and eliminating commercial traffic, we avoid the need for a Change of Use at the York property.
  • Logistics: Kegs are shipped from York to Stonehouse.
  • The Primary Goal (Pints on Tap): The ideal scenario for Phase 2 is securing licensing that allows for selling pints directly from the tap for on-site consumption, providing the classic "smokehouse and a pint" experience.
  • The Backup Strategy (The "Crowler" Theatre): If specific market rules or licensing prohibit on-site consumption, we will pivot to an On-Demand Canning (Crowler) model. Using a countertop seamer (e.g., a Cannular system), we will fill and seal cans directly from the keg in front of the customer.
    • The Edge: This complies with off-sales licensing by providing sealed takeaway containers, avoids the massive capital expenditure of a full canning line, and creates massive visual theatre at the stall. Furthermore, by stripping out the supply chain and third-party canning fees, we gain immense margin flexibility, allowing us to aggressively undercut established competitor prices (e.g., £4.50 instead of £6.00) while still retaining a ~75% gross margin.
    • Labelling Workflow: To ensure labels adhere properly (and to maintain speed), we will "Pre-Label" dry, empty cans at home before the market. We will use a generic Cinderhouse vinyl label containing mandatory allergen warnings and blank spaces for 'Style' and 'ABV'. On-site, we hand-write the specific details with a Sharpie before seaming, creating a bespoke, artisanal aesthetic.
    • Shelf Life Expectancy: Unlike industrial canning lines, manual seaming introduces trace amounts of oxygen. Therefore, Crowlers are a "Fresh" product. We will advise customers to keep them refrigerated and drink within 3 to 7 days for absolute peak flavor (especially for hoppy beers), though they will safely keep for 3-4 weeks cold.
  • Stall Logistics (The Lindr Solution): Regardless of whether we serve pints or crowlers, kegs will be kept at ambient temperature under the stall and run through a Lindr dry-cooling dispenser. This flash-chills the beer on demand, ensuring perfect pouring temperature (and minimizing foam for canning) without the need for bulky kegerators or ice baths.

Phase 3: Brick and Mortar (The Dream)

Objective: A physical Cinderhouse location uniting the smoker and the brewery under one roof.

  • Location: To be determined based on the customer data gathered via the Phase 1 & 2 "Cinder Club" signups. The data will dictate the optimal geographical middle-ground.
  • The Menu Evolution: This is where the menu expands into the ultimate "High-End Pub Snacks" model (smoked nuts, jerky, high-end sausage rolls, smoked cheeses) to perfectly pair with the in-house pints.
  • Tech Integration: Fully integrated IoT smoker/fermentation monitoring, automated compliance logging, and seamless digital ordering.
